Navigating the AI investment paradox in asset management

Asset managers must occasionally face a defining moment where technology, market forces, and client expectations converge to shift the industry’s trajectory.

It will be no surprise that the current driving force comes from artificial intelligence which is evolving at such speed that asset mangers can no longer view it as simply another tool in the investment toolkit but as a catalyst for reinvention.

And as AI accelerates across the global financial ecosystem, leaders must confront a new and unexpected paradox: the industry is investing aggressively in AI, yet confidence in those investments is deeply divided.

This paradox is not a sign of uncertainty, however, but one of transformation. It reflects an industry wrestling with the scale of change ahead and the responsibility that comes with it.

Ambition meets anxiety

Clearwater Analytics’ latest global research reveals a striking tension. One in four fund managers believes their organisation is not investing enough in AI. Meanwhile, two‑thirds fear their firms may already be over‑investing. This divergence underscores a fundamental challenge: while the importance of AI is universally acknowledged, the path to optimal investment is far from clear.

The pace of spending is extraordinary. Nearly two‑thirds of firms increased their AI budgets by more than 50% in the past year. None reduced them. Yet conviction and caution are rising in parallel which indicates that firms are searching for the right balance between innovation and discipline.

Progress is more advanced than expected

Perhaps the most revealing insight from our research is how long asset managers have been building toward this moment. A majority began integrating AI four to five years ago. Another third started two to three years ago. Only a small minority are just beginning.

This means the industry is not standing at the starting line. It is already deep into its AI evolution. The question is no longer whether to adopt AI since that decision has been made. Rather the question is how to scale it responsibly, govern it effectively, and ensure that investment translates into measurable value.

AI is embedded across core functions

The data show that AI is influencing every major function within asset management:

Nearly half of managers use AI for a significant portion of their investment calls, and 10% rely on it for the majority.

More than a third (38%) apply AI to a substantial share of risk processes, with 8% using it for most assessments.

Finally, a third integrate AI into a meaningful portion of operational workflows, and a growing minority use it for more than half.

These numbers reflect an industry that has moved on from experimenting AI to incorporating it operationally.

A vision for the future

The next chapter of AI in asset management will be defined not by adoption, but by control. Firms will need to standardize investment with intention, build governance frameworks that inspire trust, and scale AI in ways that elevate both performance and client experience.

We see AI as a generational opportunity and one that will reward firms who combine bold investment with thoughtful execution. Successful businesses will recognise that AI is not simply a technological upgrade, but a strategic transformation that reshapes how decisions are made, risks are understood, and operations are run.

Leading with purpose

The investment paradox revealed in our research is not a warning sign — it is a call to lead. It challenges us to think bigger, act smarter, and invest with clarity. As AI continues to redefine the asset management landscape, firms must embrace this moment with vision and purpose.
